A New Approach to Compliance Risk Management: Creating Data-Driven Compliance Tools

Short answer

As FCA scrutiny grew, compliance reviews built in long spreadsheets were slow, static and subjective, and firms could not measure improvement or benchmark against peers. We designed a suite of data-driven, FCA-aligned tools: digital healthchecks with automated risk scores, benchmarking dashboards, board reporting templates and consultant analytics. Clients could show the FCA how they found and fixed risks, consultants did less manual work, and client retention improved. Data does not replace expertise; it amplifies it.

The Context

As the FSA/FCA increased its scrutiny on firms’ compliance, operational resilience and consumer outcomes, compliance consultancies needed new ways to help intermediary clients demonstrate compliance gaps, control and preparedness.

Many years ago, we saw early signs of not just where the regulator was heading, but the major efficiency gains that a digital first approach to consultancy would bring. Firms would soon need evidence of oversight, not just tick-box policies.

We set out to build digital tools that could help firms track, measure, and evidence their governance readiness in real time.


The Challenge

Traditional compliance reviews and healthchecks, typically developed in long spreadsheets, were time-consuming, static, and subjective. Firms filled out checklists, but there was no clear way to quantify improvement or benchmark performance against peers.

Consultants were spending hours gathering information line by line, with a need to charge clients hours of additional time in writing up reports that often would just be placed in the client’s drawer. Nobody was winning.

To protect clients, and futureproof the business, we needed to move from manual assessment to measurable intelligence.


The Insight

The key wasn’t creating more documentation. It was designing systems that could turn data into decisions. If firms could see their compliance position visually, mapped by risk level, charts or FCA principles, they could prioritise, plan, and improve faster.

Compliance didn’t need more paperwork; it needed better dashboards.


The Solution

Over the years, we designed and developed of a suite of data-driven compliance tools, simple, scalable, and FCA-aligned.

Core initiatives:

  • Digital healthchecks: Built online audit tools generating automated risk scores and visual summaries.
  • Benchmarking dashboards: Allowed firms to compare their governance position against sector averages.
  • Board-level reporting templates: Helped Directors evidence oversight and Consumer Duty readiness.
  • Consultant analytics: Equipped compliance advisors with real-time insight for targeted interventions.

These tools gave clients visibility, consistency, and control, while giving our consultancy a future-ready proposition.


The Outcome

The tools became a differentiator in the consultancy product suite, creating unique insights and value for our clients, who could demonstrate to the FCA how they identified and addressed risks, with quantifiable data to back it up.

It reduced manual workload for consultants, improved client retention, and positioned the business as a leader in digital compliance innovation.


The Reflection

This project reinforced my belief that data doesn’t replace expertise, it amplifies it.

By combining digital tools with human insight, we gave Boards the evidence and confidence they needed to lead.
