Building a culture blueprint: The starting point for growth

Short answer

After two competing consultancies merged, the teams brought different cultures, expectations and processes, with a real risk of duplication and tension. Working with the MD through workshops, interviews and feedback sessions, we built a Full Cultural Blueprint covering leadership structure, reporting cycles, decision rights and communication, and staff wrote their own Staff Charter. Within three months the team worked as one, decisions were faster, and staff and client attrition plummeted.

The Context

Culture: We merged two competing consultancies, each with strong identities, client bases, and leadership styles. It was clear that we needed to operate as one.

Both teams were talented and experienced, but they came from different cultures. To create momentum, we needed to establish a new cultural framework that united the teams and its decision-making, its accountability, and its culture around a shared purpose.

This wasn’t just about structure. It was about trust. We called it our operating system.


The Challenge

Mergers are rarely smooth. Each side had different expectations, reporting methods, and legacy processes. Without clear governance, there was a risk of duplication, tension, and a lack of clarity around priorities. As consultancies, our people truly mattered and it was important that they had a voice.

We had to ensure that the combined team could operate efficiently, transparently, and with shared ownership, while still giving each individual the freedom to thrive in their area of expertise.


The Insight

Culture works best when it serves people, not paper.

Instead of imposing rigid rules, we needed a framework that encouraged accountability and collaboration. The whole team needed to feel confident, not constrained, with clarity on roles, flow of information, and decision cadence.

This was less about control and more about creating clarity, rhythm, and respect across a newly expanded team that once had to compete in the market. We knew we were stronger together.


The Solution

Working closely with the MD, we held team workshops, interviews and feedback sessions. From this, we developed a Full Cultural Blueprint that aligned strategic, financial, and operational oversight.

Key elements included:

  • Redefined leadership structure linking operations, service, strategy, finance, sales, and marketing oversight.
  • Integrated leadership calendar and reporting cycle to harmonise updates and accountability.
  • Decision framework clarifying approval levels and ownership of key initiatives.
  • Values-led communication charter reinforcing collaboration, transparency, and shared purpose.
  • Cultural workshops to embed trust and break down “legacy business” silos.

This framework balanced structure with flexibility, formal enough for governance, fluid enough for innovation. Staff were encouraged to develop their own Staff Charter which would be the benchmark for how we worked as a team.


The Outcome

Within three months, the new team operated as a cohesive unit. Meetings became purposeful, decisions faster, and cross-functional collaboration stronger. The framework allowed the business to scale further, staff and client attrition plummeted, and the market better understood the combined offering, all without losing control or culture.

The blueprint became the foundation for business planning and operations for the business going forward.

This project proved that clarity breeds confidence breeds purpose.

When leaders and teams understand their roles and trust the process, they make better, braver decisions. Good culture doesn’t restrict ambition, it enables it.

The best frameworks don’t slow you down; they make speed sustainable.
