We rebuilt it strategically, operationally and culturally, with tiered pricing and retainers, new systems, a full rebrand, employed consultants and new online learning services. Over ten years, turnover grew organically by 350%, the business became a leader in UK insurance compliance, and it was positioned for a sale.

The Context

When I joined the family business back in 2007, it was a respected but modest compliance consultancy, serving a loyal group of insurance brokers. The company had deep industry knowledge but limited scalability as its owners had other commercial interests.

Over the next decade, the compliance landscape changed dramatically. FSA changed to FCA regulation which intensified and clients became more commercially sophisticated. Our own competition increased.

To thrive, we needed to evolve from a traditional consultancy into a responsive, market-driven business, one that could adapt fast, deliver value, and set new professional standards for the industry.


The Challenge

The business faced the same pressures as its clients: regulatory complexity, cost sensitivity, and growing expectations for digital delivery.

We had strong relationships but limited operations and systems. Growth was slow, brand awareness was good, and our service model heavily reliant on a small number of key self-employed consultants.

The challenge wasn’t survival, as the business was operating well, it was transformation: how to build a scalable, profitable consultancy that could lead the market rather than be a lifestyle business.


The Insight

The turning point came when we realised that compliance had to add value to a business, not be a blocker, and we needed to increase our service portfolio to include more modern services with a service culture to match. This began with developing operations, new sales and marketing channels, and high levels of agile innovation.

Clients didn’t want “tick-box” services; they wanted advisors who understood their business, their growth goals, and their risks. Trusted consultants who would roll their sleeves up and become part of the team.

Our value wasn’t in the compliance we validated, it was in what we enabled. By reframing compliance as a driver of growth rather than a constraint, we could transform both our message and our business model.


The Solution

Transformation: We rebuilt the consultancy from the ground up: strategically, operationally, and culturally.

Key initiatives included:

  • Strategic repositioning: Shifted from compliance supplier to strategic partner, helping clients align governance with growth.
  • Commercial model redesign: Introduced tiered service packages, clearer pricing, and new retainer-based relationships. As well as being the exclusive compliance partner with a broker network, we also successfully bid and won the tender to provide a compliance, HR and training proposition with the UK’s largest insurer.
  • Operational systems: Implemented new CRM, finance, and project management tools to improve efficiency and forecasting.
  • Brand development: Modernised the business’ identity and marketing, including a full rebrand and clearer market proposition.
  • Cash discipline: Built significant cash reserves by 2015, giving us the confidence and capital to invest in innovation and people.
  • Culture: Built a team culture centred on curiosity, client service, and accountability. Transitioned from self-employed to employed consultants who shared our vision and purpose.
  • Innovation: Developed new core propositions in online learning where our platform becoming market leader within 5 years.

This approach allowed us to pivot quickly, responding to regulatory changes, building new partnerships, and developing complementary services such as HR, M&A support, and digital consultancy.


The Outcome

Over a ten-year period, the business’ turnover grew organically by 350%, establishing the company as a leader in UK insurance compliance.

We expanded our client base across networks, brokers, and insurers, developed strategic partnerships with major brands and corporates, and diversified into new regulated verticals.

The business became known for its integrity, responsiveness, and practical expertise, not just its knowledge of the rules. Clients trusted us, and knew that we were on their side.

Ultimately, that stability and reputation positioned the business for a sale, securing an exit for the shareholders, and more importantly the safeguarding of its future and creating new opportunities for its people and clients alike.
